How many of each piece would I need to comeplete the quest and make a full set of the armor?
And how many layers can I put in? can I do it with 80% kinetic?

For a full suit you need 9 each of the four loots, Provided you use a RIS layer in each segment. If you use some other layer you don't need the feathers, but you still need the GKHs, Woolymander bone fragments and GDK scales. The quest takes 2 woolymander bone fragments, 2 GKHs, 1 feather and one GDK scale.

question what layers can replace the feathers...is it just nightsisther shards and geo cubes or are there more?

You can use any layers you want. All the normal armorsmith ones work, NS, any. People like NS layers as they add to the base and decrease the encumbrence. The NS shards are segment enchancers, they go in the segment enchancement slot, of which there is one per segment on any segment. The geo cubes are only used if you get the interwoven segment schmatic from the ackley in the geo cave. The cubes are required for the interwoven segment.
